The Real Cost of AI for SMBs

Breaking down true AI costs — subscriptions, implementation, training, and ongoing management.

Every vendor will tell you that AI is "cost-effective" and "pays for itself." Maybe. But most SMBs have no idea what they're actually spending when they add AI to their business. It's not just the ChatGPT subscription.

Here's the full cost breakdown — and a framework to figure out what your specific AI investment should cost.

Layer 1: Direct Subscription Costs

This is the visible cost everyone knows about:

  • ChatGPT Plus: $20/month per user (or $200/user/year)
  • Claude Pro (Anthropic): $20/month per user
  • Microsoft Copilot Pro: $20/month per user
  • Microsoft Copilot for M365: $30/user/month (on top of existing M365)
  • Google Gemini Business: $30/user/month
  • Specialized tools: (Jasper, Copy.ai, etc.) $50–300/month depending on features

The Math for a 15-Person NEPA Business

If 10 of your 15 people use ChatGPT Plus ($20/month each): $2,400/year

If you add Copilot for M365 ($30/user/month for 15 users): $5,400/year

Total visible cost: $7,800/year

Layer 2: API Costs (If You Build Custom Tools)

Many businesses don't just buy subscriptions — they build custom AI integrations. Your invoice processor, your email agent, your chatbot. This uses an API (OpenAI's API, Anthropic's API, etc.) and you pay per token consumed.

How Token Pricing Works

  • OpenAI GPT-4: ~$0.03 per 1,000 input tokens; $0.06 per 1,000 output tokens
  • Claude 3 (Anthropic): ~$0.003 per 1,000 input tokens; $0.015 per 1,000 output tokens
  • Tokens are roughly 4 characters, so a 2,000-word document is ~500 tokens

A Real Example: Invoice Processing Agent

You build an agent that processes 100 invoices per week (reads a PDF, extracts data, feeds to accounting software).

  • Each invoice = ~1,000 tokens input + 500 tokens output
  • 100 invoices/week = 150,000 tokens/week
  • At Claude API pricing: ~$0.30–0.40/week = ~$20/month

That's cheap. But a poorly optimized agent could cost 10x that. Always test and monitor.

Layer 3: Implementation and Integration Costs

This is where most businesses underestimate. Off-the-shelf tools are easy. Custom integrations require engineering.

  • Simple integration (connect Copilot to your SharePoint): 10–20 hours engineering = $2,000–5,000
  • Moderate custom build (chatbot trained on your docs + web integration): 50–100 hours = $10,000–25,000
  • Complex agent (multi-tool, with APIs, guardrails, error handling): 200+ hours = $50,000+
  • Custom vertical solution (built from scratch for your industry): $100,000+

For a typical NEPA SMB's first AI project, budget $5,000–15,000 in implementation costs.

Layer 4: Data Preparation and Training

Most AI tools work best when trained on your own data: past customer interactions, internal policies, product docs, SOPs.

  • Data cleaning and organization: 20–40 hours = $3,000–8,000
  • Creating training examples: 10–20 hours = $1,500–4,000
  • Testing and refinement: 20–30 hours = $3,000–6,000

Total for data prep: $7,500–18,000

Layer 5: Training and Change Management

Your team needs to learn how to use new AI tools effectively. That takes time and training.

  • Onboarding workshop: 4 hours with consultant = $800–1,500
  • Documentation and playbooks: 8–12 hours = $1,200–2,000
  • Ongoing support (first 3 months): 5 hours/month = $2,500

Total for training: $4,500–6,000

Layer 6: Hidden Costs Nobody Mentions

Productivity Dip During Adoption

In week 1–2 after deploying new AI tools, your team will be slower because they're learning. For a 10-person team losing 5 hours/week at $30/hour: that's $1,500 in lost productivity.
