Answer Customers Faster with AI · Lesson 6 of 7

After hours: honest auto-replies and AI agents

20 minutes. What a customer hears at 9 p.m. on a Saturday, decided on purpose.

---

A lot of questions arrive when nobody's at the desk. Evenings, weekends, holidays. Right now, most small businesses answer those with silence until morning, or with a voicemail greeting nobody has listened to in years.

You have three options, from simplest to most involved. Most businesses should do the first one this week and think carefully before the third.

Option 1: An honest auto-reply (do this now)

An automatic email reply is free, takes five minutes, and turns silence into a real answer. The key word is honest. It tells people when a human will actually reply, and what to do if it can't wait.

A good after-hours auto-reply has five parts:

  • Thanks, and that you got it. "Thanks for your message. We've got it."
  • When a person will reply. A real promise you can keep. "We'll reply by 10 a.m. on the next business day." Not "shortly."
  • What to do if it's urgent. For Maple Street, our fictional plumber: "For a burst pipe or no heat, call our emergency line at (555) 010-0100." For a clinic: "If this is a medical emergency, call 911."
  • The two or three answers people want most. Your top questions from the answer bank, in one line each. Hours, how to book, where you are.
  • Your sign-off.

Ask your AI to draft it from your answer bank and voice instruction:

> Using our Answer Bank and voice instruction, draft an after-hours automatic email reply. Include: thanks, a promise that a person will reply by [time] on the next business day, what to do in an emergency ([your emergency instruction]), the answers to our three most common questions in one short line each, and our sign-off. Under 120 words. Do not promise anything else.

Check every fact in it, then set it up:

  • Gmail: Settings, then See all settings. On the General tab, find Vacation responder and turn it on. You set a date range, subject and message. Gmail usually sends it only the first time a person writes to you. Gmail's responder is date-based, so for every night and weekend you'll need a different approach (your IT partner can help), or leave it on during holidays and closures only.
  • Outlook: look for Automatic replies. In Outlook on the web it's under Settings, then Accounts, then Automatic replies. In classic Outlook for Windows, it's File, then Automatic Replies. You can set a time period and a separate message for people outside your organization.
  • Texts and website chat: many business texting and chat tools have an away message. Use the same honest wording, shortened.
  • Your voicemail greeting and Google Business Profile hours: update both to match. Google Business Profile lets you set special hours for holidays and other days when you're open different hours or closed.
Option 2: AI drafts overnight, a person sends in the morning

If your AI is connected to your inbox (see Connect Your AI to Your Business Tools), the first morning task can be: "Draft replies to every answer bank question that came in overnight." Rosa arrives to a stack of drafts instead of a stack of questions. She runs the Lesson 4 check and sends them by 8:30.

This keeps the person-sends rule and still makes the morning much faster. For most small businesses, Options 1 and 2 together are the sweet spot.

Option 3: An AI phone or chat agent that answers live

AI phone receptionists and website chat agents can now hold a real conversation: answer the hours question, take a message, sometimes book an appointment. They can be worth it. They also speak for you without a person checking each answer first, which is exactly what the rest of this course avoids. So be picky.

It may make sense when:

  • You miss a lot of calls or chats after hours, and those are real customers, not spam.
  • Most of what comes in is answer bank questions (A questions from Lesson 1), not complaints or judgment calls.
  • Your answer bank is written, complete and kept current. The agent can only be as right as its facts.
  • The agent's job is narrow: answer the top questions, take a message, and hand everything else to a person.

Wait if:

  • Most after-hours contacts are emergencies, complaints or "it depends" questions.
  • You're a health care office and the vendor can't show you, in writing, how it handles health information (in the US, that usually means signing a business associate agreement). Get your IT partner involved before anything goes live.
  • Nobody has time to read the agent's conversation logs every week.

If you try one, set it up like this:

  • Tell customers it's AI. At the start of every call or chat. "Hi, you've reached Maple Street Plumbing. I'm an AI assistant. I can answer common questions or take a message for the team." It's the honest thing to do, and it's the law in some places: California, for example, has required since 2019 that a bot used online to encourage a sale must not mislead people about being a bot, and clear disclosure satisfies that law. Rules vary by state and keep changing, so disclose everywhere.
  • Give it only your answer bank and voice instruction, nothing private.
  • Give it the hand-off list from Lesson 4. Angry, refund, damage, legal, medical: it takes a message and promises a call back. It never tries to resolve these.
  • No money, no promises. It doesn't take card numbers, quote prices for unseen work, offer discounts or promise arrival times.
  • Test it like an unhappy customer. Call it yourself. Interrupt it. Ask something not in the answer bank. Ask for a refund. Make sure it hands off instead of guessing.
  • Read the logs weekly for the first month. Every wrong answer goes back into the answer bank as a fix.
Do this now
  • Draft your after-hours auto-reply with the prompt above. Check every fact.
  • Turn it on for your next closed day (a weekend or holiday), or set it up for evenings with your IT partner's help.
  • Update your voicemail greeting and your Google Business Profile hours so all three say the same thing.
  • Write one sentence on your Reply Voice and Hand-Off Card: "AI phone or chat agent: not now / try it because _."

Check it worked

  • Send an email to the business address from a personal account during the auto-reply window. You get the reply. Every fact in it is right, and it says when a person will answer.
  • Your voicemail, auto-reply and Google hours all match.
  • If you're considering an AI agent, you've written down why, and what it must hand off.
