Design an AI Workflow That Sticks · Lesson 7 of 7
Lesson 7 — Rolling it out without scaring anyone
30 minutes. Getting a team using AI without making it feel like a top-down mandate.
---
Most AI rollouts at SMBs fail because they're announced too loudly. The team hears "we're using AI now" and immediately starts worrying about their jobs. The actual workflow gets boycotted out of fear.
Three rules:
- Don't make it about AI. Make it about the workflow. "We're going to start using a tool to draft customer replies — gives you a first draft to edit before sending." Not "we're rolling out AI."
- Lead with the boring win. Time saved. Mistakes caught. Consistency. Not "transformation" or "future of work."
- The skeptic gets veto power for the first month. If the person who's most resistant says "this thing is producing weird drafts," you stop and refine. Don't override.
Week 1 — One person uses it. The pilot user from Lesson 6.
Week 2 — A second person. Add one more — ideally someone who works alongside the pilot. Now two people use it. They compare notes.
Week 3+ — Open it up. Tell the team it exists. Let people opt in. Don't mandate.
Don't do a training session. Send a one-page doc with:
- What it does
- When to use it
- The prompt to paste (or the link to the saved tool)
- The reminder: always read the output before sending
People who care will use it. People who don't, won't. That's fine — you're not converting anyone; you're making a tool available.
You'll know it's stuck when someone on your team asks "hey, what about using this for [other workflow]?" That's the signal that AI has stopped being a threat and started being a tool. Promote that person to AI champion. Give them this course's bibliography. The fly-wheel turns.
You've now designed, built, tested, and rolled out one workflow. Repeat the process for the next workflow on your audit. Then the next. You're operating differently now.
When you're ready to graduate from "AI drafts the work" to "AI does the work" — the agent course is where you go next.
